Why “do more with less” usually means “make seniors work harder”

“Do more with less” sounds like a strategy. Usually it is an instruction.

There is less money, there are fewer people and the work still needs doing. Please solve that. What follows is remarkably predictable.

The work migrates towards the people who can rescue it

A junior cannot solve the brief quickly enough, so the senior steps in. The account team needs an answer tonight, so the strategy director handles it. A pitch appears and the planning lead joins. Creative work is stuck and somebody experienced examines the problem.

Each intervention is rational. Senior people are good at making uncertainty disappear. The cost becomes visible when all the interventions are added together.

The calendar fills with quick things

Can you quickly review this? Can you join for half an hour? Can you look at this before it goes? Can you sharpen the proposition? Can you sit in on the client meeting?

Every request sounds reasonable. Collectively, they consume the week. Planned work moves into the evening, tomorrow, the gap between calls and the weekend before the pitch.

Delivery creates the illusion of productivity

The client receives the work, the pitch happens and revenue per employee may improve. Everything appears to work until the costs surface elsewhere.

Quality becomes inconsistent. Junior development slows. Seniors become bottlenecks. People leave. The supposedly lean structure turns out to depend on several individuals operating continuously above sustainable capacity.

Doing more with less requires a system change

Agencies can remove unnecessary work, automate repeatable work, simplify approvals, improve briefs, change deliverables, stop attending meetings, use better tools and redesign who does what.

Each of those interventions changes the system. Removing resources while leaving the work untouched changes the pressure. Somebody still absorbs the difference, and in a knowledge business that person is often senior.

Making expensive people work harder can carry an agency through a quarter. It cannot serve as an operating model.
